In 2015, Chinese industrial robot manufacturers sourced approximately 70% of their precision components from Japan: reducers from Nabtesco and Harmonic Drive, servo motors from Yaskawa and Mitsubishi, linear guides from THK and NSK. These components defined the quality floor, a Chinese robot with Japanese precision components could meet the repeatability specifications that automotive and electronics customers required. Without them, Chinese robots could not. A decade later, the localization picture has changed fundamentally. Efort Intelligent Equipment’s supply chain for its super-plant production program illustrates the state of Chinese robot component localization in 2025-2026.
The Reducer Problem
The harmonic drive and cycloidal reducer are the most technically demanding components in a robot joint. They transmit the motor’s high-speed, low-torque output to the robot’s low-speed, high-torque joint motion with minimal backlash and high repeatability. Nabtesco (Japan) and Harmonic Drive AG (Germany) dominated this market because their manufacturing precision, tolerances in the micron range for gear tooth profiles, was not reproducible by Chinese manufacturers in the early 2010s.
By 2025, three Chinese reducer manufacturers have reached quality levels that pass incoming inspection at Efort, Siasun, and Han’s Robot: Zhongdachuang (Zhejiang), Shuanghuan Transmission (Zhejiang), and Laifual Drive. These three companies have collectively invested CNY 3+ billion in gear precision manufacturing over 10 years, establishing metrology labs, recruiting engineers trained at Japanese suppliers, and running quality improvement programs modeled on Toyota Production System methods. Efort’s 2025 supplier data shows approximately 55-60% of reducers from domestic sources, up from near zero in 2015. The remaining 40-45% is still Japanese, for the highest-precision axes where domestic alternatives have not yet closed the gap, but the trend is clear.
Servo Motor Localization
Servo motor localization is more advanced than reducer localization because the underlying technology (permanent magnet synchronous motors with high-resolution encoders) is less manufacturer-specific than reducer gear precision. Inovance’s servo motors have captured approximately 30-40% of the Chinese industrial robot servo market, up from near zero in 2015. Huichuan Technology, Delta Electronics (Taiwan, but counted as non-Japanese), and Leetro are additional domestic servo suppliers in Efort’s approved vendor list. By 2025, Efort sources approximately 70% of servo motors domestically, the most localized major component category.
Linear Guide and Ball Screw
Linear guides (used in Cartesian and gantry robots) and ball screws (used in linear axes) have been localized more rapidly than rotary components. HIWIN (Taiwan) entered China’s market in the 1990s and is now manufactured partially in China. Domestic alternatives from PMI (Taiwan/China), CSK (China), and Qian Shao (China) cover the majority of Efort’s linear motion requirements. Localization rate for linear components: approximately 80% domestic by 2025.
Control Systems: Fully Localized
Robot controllers, the compute platform that runs the robot’s motion control software, processes sensor data, and interfaces with external systems, are fully domestically developed at Efort. The controller design team, established in 2010, has iterated through seven controller generations. The 2025 controller platform uses Huawei Kunpeng CPU (ARM architecture), Inovance servo drives, and Efort proprietary motion control software. No foreign control system components. This full localization eliminates the export control risk on control systems, a significant strategic advantage as US semiconductor restrictions tighten.
Supply Chain Resilience Calculation
Efort’s localization investment reduces supply disruption risk, the scenario where US or Japanese export controls on precision components force production shutdowns. At 55-60% reducer localization and 70%+ servo localization, a complete Japanese supply shutdown would reduce production capacity by approximately 40-45% (the reducer dependency) rather than stopping it entirely. The super-plant investment assumes continued localization progress: by the time the plant reaches full 100,000 unit/year capacity, Efort projects 80%+ reducer localization and 90%+ servo localization, making Chinese export controls or foreign supplier decisions effectively irrelevant to production continuity.
